The champagne is poured. The lighting is dialed to amber. Outside the Polaris Lounge, someone is about to board a flight that lands before the meal service is finished.
For the first time in its history, United is attaching the Polaris brand — and lounge access — to select domestic routes. The announcement reads like a product upgrade. The logic underneath is something more interesting: a live yield experiment.
Polaris was engineered for distance. Lie-flat hardware, multi-course dining, dedicated lounge infrastructure — every cost element was calibrated against the fare premiums that 8-to-12-hour sectors can support. A passenger paying $4,000 to lie flat across the Atlantic is absorbing a very different cost structure than one paying $600 on a Chicago-to-San Francisco turn.
The unit economics compress fast on short-haul. Seat amortization doesn't change. Lounge square footage doesn't shrink. But the fare ceiling does — and on domestic routes, the revenue base has historically been thinner still, because US carriers have sold first-class primarily through upgrade certificates and status redemptions rather than hard-dollar premium fares.
Delta and American have both tested this territory. Premium domestic works on specific corridors — JFK-LAX, ORD-SFO — where business travelers actually buy up. It hasn't scaled broadly. The yield math only holds where frequency and corporate demand are both high enough to fill premium cabins with paying passengers, not redeemers.
What United is actually testing isn't whether passengers want a flat bed for four hours. Most don't. The real question is whether lounge access alone — decoupled from the full hard product — can anchor a domestic premium fare that outperforms the upgrade economy.
Polaris Lounges are capacity-constrained assets built around international departure banks. Every domestic Polaris passenger is incremental load on infrastructure that wasn't sized for them. If the fare premium covers that friction, the model works. If it just cannibalizes upgrade revenue, it doesn't.
